From Storyboard to Animatic with AI: A Practical Walkthrough

How to turn storyboards into polished animatics using AI, from rough boards or just a script to finished moving content.

You have a set of storyboards and you need them to move. Or maybe you do not even have boards yet. Maybe you have a script and some mood references and a deadline that does not leave room for illustration.

Either starting point works. AI animatic production can begin from polished key frames, rough felt-tip sketches, a written script, or a moodboard. The process adapts to whatever you bring to it. The output is the same: a moving, timed, scored sequence that shows what the ad will feel like, not just what it will contain.

Here is how the process works, what to expect from the output, and when it makes sense to use.

You choose the starting point

This is worth being explicit about, because people often assume they need finished storyboards before they can approach an AI animatic production company. They do not.

Starting from boards. If you have storyboard frames, whether polished or rough, we use them as a composition and framing reference. The AI does not animate the drawings. It interprets each frame and produces new, fully realised imagery that matches the intent: the same camera angle, the same narrative beat, but with the visual richness of a produced frame rather than an illustrated sketch. Boards can be rough at this stage. They are a working document between Myth Labs and the brand or agency team, not a consumer-facing deliverable.

Starting from a script. If boards do not exist, a script is enough. We read the script, break it into shots, develop the visual treatment, and generate frames. This is a more interpretive process, because we are making visual decisions that would normally sit with a storyboard artist or creative director. But as a creative AI company tied to Myth Studio, a full-service animation and motion design studio, we bring our own creative direction and filmmaking sensibility to the work. We are not a machine that converts text to images. We are a production team that interprets a brief.

Starting from moodboards. Sometimes the brief is still forming and what exists is a collection of visual references: colour palettes, tonal references, other ads that capture the feeling. We can work from this too. It is a looser starting point, which means more iteration, but it can be the right approach when the creative is still developing and the animatic is part of figuring out what the ad should be, not just visualising a decision that has already been made.

Agencies and brands choose the level of input they want to have. The more you provide, the closer the first output will be to your vision. But we can fill the gaps.

The workflow, step by step

You send us what you have. Boards, script, moodboard, references, treatment, or some combination. We have worked from meticulous digital key frames and from phone photos of whiteboard sketches. There is no minimum entry point.

We break it down. Every concept gets decomposed into individual shots. For each shot, we define: what appears in the frame, the camera angle and movement, the lighting direction, the colour palette, the atmosphere, and the narrative beat it needs to hit.

We generate and curate. AI generation produces multiple options per shot. We select, refine, and sometimes composite to get the right result. Not everything the AI produces is usable, and the selection process is where production experience matters most.

We assemble. Selected frames go into an editorial timeline. Timing is set to voiceover or scratch track. Camera moves are added. Transitions are cut. Music and sound design are layered in.

You review. First cut, notes, revisions. Two rounds are built into every project. Frame-level changes within a round are typically same-day.

We deliver. Final exports in the formats and specifications you need: MP4, MOV, whatever the research platform or presentation context requires.

What is different about the output

In a traditional storyboard-to-animatic workflow, the board drawings are the visual content. They get cropped, repositioned, given camera moves, timed to audio, and delivered. The result communicates sequence and timing. It does not communicate visual tone, atmosphere, or the emotional register of the finished ad.

AI-generated animatics change what the viewer sees. The editorial structure stays the same. The visual content is replaced with imagery that looks like the ad rather than looking like drawings of the ad.

On speed: a traditional board-to-animatic edit takes 1-3 days from finished boards. An AI-generated animatic takes 3-7 days. The AI version takes longer, but you are getting a fundamentally different category of deliverable.

On cost: a traditional edit runs £2,000-5,000. An AI-generated animatic runs £5,000-12,500. The price gap is modest. The quality gap is substantial.

When to use this process

AI storyboard-to-animatic works best when the goal is to communicate what the ad will feel like, not just what it will contain. For creative testing, it produces stimuli that research respondents engage with at a different level than illustrated boards. For client presentations, it gives stakeholders a genuine preview. For production planning, it provides the director with a visual reference that carries real information about tone and atmosphere.

It is less necessary when the boards themselves are the point: when the illustration style is part of the creative concept, or when the audience is internal and comfortable reading rough storyboards without visual polish.

Where it gets tricky

Character consistency is the most common technical challenge. When the same person needs to appear across many shots, maintaining their appearance requires careful production work. We solve this, but it takes craft and attention. It is one of the main differentiators between AI animatic companies that produce usable work and those that produce demos.

Very specific real-world locations are another area where expectations need managing. The AI can produce convincing approximations of "a London street" or "a modern office," but it will not precisely replicate a particular building or intersection. If location specificity matters, discuss it early.

The internal verification step most people skip

One thing we have learned to do that most clients do not initially expect: before showing the animatic to research respondents or senior stakeholders, we recommend an internal alignment session with the agency and brand team.

The purpose is not creative review in the traditional sense. It is calibration. Making sure that the visual representation matches what the team has in their heads. Because AI-generated imagery is interpretive, there can be a gap between what the brief intended and what the visual output communicates. Catching that gap before it reaches a research panel or a boardroom saves time and avoids misreadings.

This usually takes one round of notes and a day of revisions. It is worth the investment.

Questions that come up

Can you work from really rough boards? Yes. Stick figures, napkin sketches, written shot descriptions. The rougher the starting point, the more interpretive the process, which sometimes means an extra round of alignment. But it works.

Do I need boards at all? No. A script with visual references is a perfectly viable starting point. We handle the visual interpretation.

Can you generate actual motion, or just stills with camera moves? Both. We can generate AI video sequences with real character and environmental motion. What is achievable depends on the complexity, and we will be upfront about what each shot can handle.

How many revision rounds do I get? Two rounds built into every project. Frame-level changes within a round are typically same-day.

Can the animatic be used as a guide for the live-action production? Yes, and this is increasingly common. The animatic becomes a detailed visual reference for the director, showing the agreed-upon framing, pacing, and tone. It carries more information than boards alone.

The distance between a storyboard (or a script, or a moodboard) and a finished ad is the distance an animatic is supposed to bridge. AI generation closes more of that gap than anything else available. Whether you have polished frames or a rough concept that needs visualising, the path from where you are to something people can watch, react to, and make decisions from is shorter than it used to be.
